What is the paper airplane game?

The paper airplane game is a hands-on lean manufacturing training exercise that pits batch folding against one-piece flow — with real airplanes and real rework. Four stations fold in sequence: Fold 1 (in half), Fold 2 (nose corners), Wings (both wings), and Test — throw it, and it must fly past the 2-meter line to ship. Each round runs a fixed five minutes; the only thing that changes is the batch rule — how many planes a station folds before passing them downstream.

In round 1, work moves in batches of 10. By round 3 it moves one at a time — one-piece flow. Same people, same folds, same five minutes. Flow ships the first plane in under a minute instead of minutes in, ships more in total, and — because a bad wing fold crashes at Test after one plane instead of ten — it finds defects while there is still time to fix them. Nobody folded faster. Only the system changed.

How to run the paper airplane game

What you need

  • ~40 sheets of paper — fresh sheets each round
  • A 2-meter “runway” marked on the floor — the plane must fly past it to ship
  • 5–7 people — four folders and a tester at one table, plus a timekeeper and spotter

The stations

  1. Fold 1 — fold the sheet in half.
  2. Fold 2 — fold the nose corners.
  3. Wings — fold both wings.
  4. Test— throw it. Past the 2-meter line it ships; short of it, it's a reject and goes back to the station that caused it.

Agree the standard first.One demonstration fold per station, and everyone copies it. That agreement is standard work — and it's what makes a reject diagnosable later, because you can point to the fold that drifted from the standard instead of arguing about style.

The rounds

  1. Round 1 — big batch: each station folds 10 planes, then passes the pile.
  2. Round 2 — small batch: pass after 5.
  3. Round 3 — one piece:pass every plane as soon as it's folded.

Every round gets fresh sheets and a fixed five minutes. A timekeeper records when the first plane ships and how many ship in 5:00. Same people, same folds, same clock — only the batch rule changes.

Exact counts vary by room; the pattern never does. Flow ships sooner, ships more, and finds the bad fold after one plane instead of ten — with the same people folding.

What the paper airplane game teaches

  • Flow ships sooner — and ships more. With batches of 10, the first plane reaches the runway minutes in and the table is buried in WIP when time runs out. One-piece flow ships in under a minute and the table stays nearly clear.
  • Batching hides defects. When Wings starts folding wrong, nothing looks wrong — until Test throws one. In a batch of 10, roughly ten planes already carry the bad fold by then. In one-piece flow, one does.
  • The agreed standard makes rejects diagnosable. Because everyone copied the same demonstration fold, a crash at the 2-meter line points to a specific fold that drifted — not a debate about folding styles. That is what standard work is for.
  • The system, not the people. Round 3 wins without anyone folding faster. The improvement came from changing the batch rule — a lesson that transfers to any lean or continuous improvement effort.

Tabletop variations worth running

These two are for the tabletop version only — the digital simulation keeps to the core three rounds.

  • The spec change.Halfway through a round announce: “the customer now wants winglets.” Which batch rule absorbs the change calmly — and which scraps a table full of WIP?
  • No standard. Run a round where everyone folds their own way. Watch Test rejects spike — then reinstate the standard.

Debrief questions

  • What covered the table at the end of Round 1 — and who was still folding when time ran out?
  • When Test rejected a plane in Round 1, how many more already had the same fold in them?
  • What did the agreed standard fold do for speed? For quality?
  • Where is the “wing fold” in our work — the step whose errors hide until the end?

How long does the paper airplane game take?

25–30 minutes at a table, including agreeing the standard fold and the debrief. The online simulation runs a full three-round session in about ten minutes at 8× table speed.

How many people do you need?

Five to seven for the tabletop version: four folders, a tester, and one or two more as timekeeper and spotter. With the online facilitator mode, one person can run it for a room of any size — or for a remote team on a video call.

Do I need special paper?

No — about 40 sheets of ordinary printer paper, plus a 2-meter line marked on the floor with masking tape. Scrap paper works fine; the batch rule is the game, the planes are just the work.

What's the difference between the paper airplane game and the penny game?
